Are we measuring the right thing?

Animal welfare has become a central topic in modern dairy farming. Researchers, consumers, processors, and producers increasingly agree that dairy cows should be healthy, comfortable, and free from unnecessary stress. Yet, despite the growing attention devoted to welfare, an important question remains: Are we measuring what truly matters to the cow?

Much of the dairy industry’s discussion about welfare remains closely tied to productivity. A cow that produces large volumes of milk, conceives on schedule, and remains free of obvious disease is often viewed as evidence of a successful welfare program. From a management perspective, this seems logical. Healthy animals are generally more productive.

Consider a cow producing 40 liters of milk per day. Most would consider her a success. She is generating revenue, converting feed efficiently, and meeting production expectations. By every conventional measure, she is thriving. Yet if that same cow leaves the herd after only three lactations, the current industry average in the United States, a deeper question emerges. Was she truly experiencing long-term well-being, or was she simply capable of sustaining high production for a brief period?

This apparent contradiction exposes a limitation in how success is often defined. Milk production provides a snapshot of what a cow can achieve today. It does not necessarily tell us how much biological effort was required to achieve it, nor whether the system is supporting the animal’s health, resilience, and productivity over the course of her lifetime.

Welfare and well-Being: Similar terms, different perspectives

The terms welfare and well-being are often used interchangeably in discussions of livestock production. While closely related, they are not necessarily synonymous, and the distinction may influence how we evaluate success in modern dairy systems. Welfare is evaluated through criteria established by humans and often reflects the extent to which an animal functions successfully within a production system. Well-being, by contrast, asks whether that system allows the animal to thrive throughout its lifespan. Linstädt and colleagues (2024), for example, highlighted indicators such as lameness, cleanliness, injuries, body condition, and behavior as practical tools for evaluating welfare because they reflect the animal’s response to its surroundings rather than simply describing management conditions.

These measures represent an important advance in welfare assessment. Nevertheless, most of them evaluate the cow at a particular moment in time. They help answer questions such as: Is the animal healthy? Is she lame? Is she maintaining body condition? Is she expressing normal behavior? In other words, they provide a snapshot of the cow’s present status.

Well-being may require a broader perspective. As discussed previously in Hoard’s Dairyman (Garcia, 2024), well-being extends beyond compliance with welfare standards and encourages us to consider the animal’s overall biological experience throughout its lifetime. Keep in mind “welfare” is evaluated through criteria established by humans and often reflects the extent to which an animal functions successfully within a production system. Even contemporary welfare frameworks that incorporate behavioral and emotional measures frequently emphasize the absence of negative states such as pain, fear, hunger, disease, or distress. While these are unquestionably important, the absence of suffering should not automatically be interpreted as evidence of well-being.

Longevity: The forgotten measure of success

The remarkable gains in dairy productivity achieved during the last several decades are undeniable. Advances in genetics, nutrition, health management, and housing have enabled today’s dairy cows to produce more milk than any previous generation. Yet these achievements raise an important question: does exceptional production necessarily reflect exceptional well-being?

Not always. High milk yield demonstrates a cow’s genetic and physiological capacity to convert nutrients into milk efficiently, but it does not necessarily reveal the biological cost of sustaining that level of production. A cow may continue producing at impressive levels while experiencing recurring metabolic stress, chronic inflammation, subclinical disease, or progressive hoof deterioration. Because these challenges often develop gradually, their effects may remain invisible in production records until considerable damage has already occurred.

As a result, production data alone can create the impression that everything is functioning optimally when biological reserves are steadily being depleted. A cow may be productive yet not resilient, profitable in the short term while her future health and productive life are being compromised.

This is where longevity becomes particularly important. The most overlooked indicator of well-being in modern dairy systems is productive life. A cow can only remain productive for six, seven, or eight lactations if nutrition, hoof health, reproductive efficiency, immune competence, environmental comfort, and social stability continue functioning effectively year after year.

Unlike milk yield, reproductive performance, or body condition score, longevity is not a measurement captured at a single point in time. Rather, it is the cumulative outcome of countless management decisions and biological responses interacting throughout the cow’s life.

A herd averaging fewer than three lactations may achieve impressive annual production figures, but it also raises important questions. Are cows experiencing repeated metabolic stress? Are hoof disorders limiting productive life? Are reproductive challenges increasing involuntary culling? Are animals operating near biological limits that compromise long-term functionality?

These questions lie at the heart of well-being because longevity reflects not only what happens during a cow’s best lactation, but throughout her entire life. Milk production can tell us whether a cow can perform. Longevity tells us whether the production system has allowed her to thrive.

If longevity represents one of the clearest expressions of well-being, the next logical question is what management practices most strongly influence productive life. Among them, few are as important as cow comfort.

Cow comfort and the biology of resilience

Among the many factors that influence well-being, few are as fundamental as cow comfort. For decades, dairy producers have recognized that comfortable cows tend to eat more, rest more, and produce more milk. Numerous studies have demonstrated the importance of adequate lying time, showing that cows with comfortable resting areas spend more time lying down, ruminating, and recovering from the physiological demands of lactation. These animals experience lower risks of lameness, improved udder health, and more efficient biological function.

Comfort should not be viewed solely as a tool for increasing milk yield, however. Its greatest contribution may be its effect on productive longevity. A cow that consistently has access to comfortable resting areas experiences less physical stress on her feet and legs, spends more time ruminating, and is better able to maintain normal physiological function. Over time, these advantages accumulate, reducing the likelihood of health disorders and helping preserve the biological reserves needed to remain productive across multiple lactations.

Viewed from this perspective, comfort becomes much more than a management practice designed to improve short-term performance. It becomes an investment in longevity. The benefits of adequate resting time, proper stall design, effective ventilation, and reduced competition are not measured solely in kilograms of milk produced today. They are also reflected in the number of healthy, productive years a cow contributes to the herd.

Nutrition as a driver of well-being

Nutrition provides the clearest example of the difference between maximizing short-term productivity and promoting long-term well-being. In modern dairy systems, nutritional programs are often evaluated according to their ability to support milk production, feed efficiency, and reproductive performance. These outcomes are undoubtedly important, but they may not fully capture the long-term biological consequences of nutritional management.

A cow can remain highly productive while experiencing nutritional challenges that gradually erode health and resilience. Subclinical ruminal acidosis is a classic example. Although milk production may initially remain unaffected, repeated episodes of low ruminal pH can compromise rumen function, increase systemic inflammation, impair hoof integrity, and elevate the risk of future health disorders. The effects are often cumulative, becoming apparent only after months or years through reduced longevity, increased disease incidence, or involuntary culling.

The same principle applies to other usual challenges faced by modern dairy herds. Heat stress reduces feed intake and alters nutrient utilization. Overcrowding at the feed bunk increases competition and limits access to feed, particularly for subordinate animals. Nutritional imbalances may force cows to mobilize excessive body reserves or operate near physiological limits for prolonged periods. In many cases, these challenges do not immediately prevent production; rather, they gradually diminish the cow’s capacity to withstand future stressors.

This distinction is critical. A production-oriented evaluation asks whether a nutritional strategy supports milk yield during the current lactation. A well-being-oriented evaluation asks whether that same strategy preserves the health and productive potential of the cow throughout her lifetime. The distinction may not be immediately evident during a single lactation, but it becomes clear when productive longevity is considered.

The success of a nutritional program should not be measured solely by the amount of milk produced today. It should also be measured by its ability to support robust cows that remain healthy, productive, and biologically resilient over many years. In that sense, nutrition is not simply a tool for maximizing output; it is one of the primary determinants of long-term well-being.

Redefining success in modern dairy farming

Rather than focusing exclusively on what a cow produces during a particular lactation, well-being asks whether she can maintain health, strength, and productive function throughout her life. From this viewpoint, longevity becomes more than a culling statistic. It becomes a reflection of the cumulative effects of nutrition, housing, comfort, health management, and countless daily interactions between the animal and her environment.

A cow that remains productive, healthy, and mobile through six, seven, or even eight lactations represent more than individual biological success. She represents a production system capable of preserving the resources and functionality required for long-term performance. Such outcomes are unlikely to occur by chance; they are the result of management practices that consistently support the animal’s well-being over time.

Perhaps the next great challenge for the dairy industry is not producing more milk but producing milk in a way that allows cows to remain productive for longer and healthier lives. If that objective is achieved, then productive longevity may become one of the most meaningful indicators of success available to producers.

A cow producing 40 liters of milk today demonstrates her genetic potential. A cow still producing efficiently after seven or eight lactations demonstrates the success of the system that supports her. The first reflects performance. The second reflects well-being. Eventually, the difference between the two may determine the future sustainability of dairy production.
